Theory of Constraints, or TOC, is a set of thinking tools created by Eli Goldratt.

What they do is simple to say and harder to do: they turn complicated problems into simple ones.

That is the whole promise. Not more information, not a bigger dashboard. Fewer things to worry about.

The one idea underneath all of it

Every system has one constraint.

One thing sets the pace of the whole business, the same way one lane of roadworks sets the pace of the motorway. Widen any other stretch of that motorway and you have spent money without anybody getting home earlier.

Your business has a lane like that. It might be a machine. It is just as often a person everything waits on, a decision nobody makes, or a policy written years ago that nobody has questioned since.

Improving anything that is not the constraint feels productive and changes nothing.

That is why TOC is worth knowing. Not because it is clever, but because it tells you where to stop.

Why it makes complex things simple

Walk into most businesses and ask what needs fixing, and you get a list of twenty things.

Every one of them is real. That is the problem. Twenty real problems and one owner means nothing gets finished.

TOC asks a different question: which of these actually limits the business?

Usually one. Sometimes two. The rest are noise, or they are consequences of the real one, which is why fixing them keeps not working.

Going from twenty problems to one is not a productivity trick. It is the difference between a business you can change and a business that just wears you out.

The five focusing steps

The practical version of TOC is five steps.

  1. Identify the constraint. Find the lane of roadworks.
  2. Exploit it. Get everything you can out of it without spending money. Stop starving it, stop interrupting it, stop letting it sit idle at lunch.
  3. Subordinate everything else to it. The rest of the business runs at the pace of the constraint, not flat out. This is the step people hate, because it means deliberately not maximising other areas.
  4. Elevate it. Now spend money. More capacity, another person, a new machine.
  5. Go back to step one, because the constraint has moved, and do not let inertia become the new constraint.

Most businesses do step five's opposite. They buy the machine first, which is step four, without doing two and three, and the new machine sits behind the same bottleneck the old one did.

The thinking tools nobody talks about

The part of TOC most people miss is not about factories at all. Goldratt built a set of logic tools for change itself, and they work on anything.

The three questions. What to change, what to change to, and how to cause the change. Most change programmes answer the second one and skip the other two. Work through it here.

The evaporating cloud. For a conflict where both sides are right. Quality versus speed. Family versus work. It surfaces the assumption holding the conflict in place, and when that assumption turns out to be false, the conflict evaporates rather than getting compromised. The tool is here.

The negative branch. For "yes, but that will cause a problem". It takes the objection seriously, maps the chain, and finds the link that does not have to follow. Try it.

The prerequisite tree. Turns a wall of obstacles into a sequence, so a goal that looked impossible becomes a list in order. Here.

Where this comes from, briefly

I started learning this at Massey in 2000, as part of a Bachelor of Technology with honours in manufacturing and industrial technology, sitting in classes alongside engineers.

It was my favourite subject in the degree by a distance.

I handed in the last report for it, my mentor mentioned there was a job going in Christchurch, I made the call, did the interviews, got it, and moved down. Fourteen years at SKOPE Industries followed, and that thinking has run underneath everything since: production planning, factory turnarounds, and every consulting engagement in the twenty years after.

I am not telling you that because the history matters. I am telling you because these tools are not something I read about last year. They are the way I think, and they are why "making business simple" is on our logo rather than being a slogan we chose because it sounded good.

What TOC is not

It is not new. The Goal was published in 1984 and it is still the best introduction, written as a novel about a plant manager with three months to save his factory.

It is not only for manufacturers. The constraint in a trades business is usually quoting. In a professional services firm it is usually one person's calendar.

And it is not a replacement for LEAN. LEAN removes waste. TOC tells you where removing waste will actually matter. Used together, you stop making improvements that do not show up in the bank account.

None of the method is ours. Goldratt did that work. What we add is plain English, New Zealand examples, and somebody sitting beside you while you use it.

Where to start

Read your constraint is probably not in your factory if you suspect the thing slowing you down is not on the shop floor.

Read the bottleneck is not where you think it is if you are fairly sure you already know where yours is. That is usually the tell.
